50-minute lesson plan

  1. Frame the system (0–7 minutes). Read the scenario. Name the task, stakeholders, constraints, and two outcomes that matter. Include at least one people outcome and one operating outcome.
  2. Build a behavior chain (7–14 minutes). Write: “If we change ___, then ___ may change because ___.” Identify a system condition, a plausible behavior mechanism, and a measurable result.
  3. Audit the baseline (14–20 minutes). Record settings and results. Flag signs of overload, ambiguity, poor coordination, inequity, weak feedback, or unused capacity. Distinguish an observation from an interpretation.
  4. Preregister one change (20–24 minutes). Select one staffing, scheduling, capacity, or work-design input. Keep all other controllable settings constant and predict direction before rerunning.
  5. Run the comparison (24–32 minutes). Record the new result and calculate changes. If outcomes conflict, preserve both instead of choosing only the favorable metric.
  6. Diagnose with four lenses (32–40 minutes). Consider role clarity, workload/resources, motivation/fairness, and voice/coordination. State which lens best explains the evidence and one rival explanation.
  7. Recommend and safeguard (40–46 minutes). Propose a reversible improvement, an owner, a check-in point, success and guardrail metrics, and a response if harm appears.

Four lenses for a stronger diagnosis

Role clarity and coordination

Are tasks, priorities, handoffs, and decision rights understandable? A person-level explanation is weak when the workflow itself creates conflicting signals.

Workload and resources

Do capacity, time, tools, and skill support the demand? More effort cannot sustainably repair every capacity mismatch.

Motivation and fairness

Would goals, rewards, workload, and recognition feel coherent and fair? Do not infer motivation from one output; list the evidence that is missing.

Voice, learning, and psychological safety

Can people identify errors, ask questions, and improve the work without unreasonable interpersonal risk? The simulation cannot measure this directly, so treat it as a real-world research question.
